I wanted to upgrade imp to 2.3.6 (lots of snazzy features) has anyone does this, and if so how did you do it without loosing the existing mail?

It can be done, but it's non-trivial.  You need to upgrade PHP to 4.0.6, and then upgrade the PEAR libraries to a current CVS version (one of the latest snapshots from snaps.php.net should do).  Install CVS, if it doesn't come standard on SME 5.  Then download using the directions at www.horde.org/cvs.  Documentation is very incomplete last I saw, so be prepared to do a bit of digging to get it to work.

If you install this in a separate directory (for example, primary/html/horde-cvs), it won't have any effect on the existing webmail system.

To that I would add, "be prepared to repeat the upgrade often",
for Horde and IMP, and for the PHP PEAR libraries. IMP 2.3 is
still very much a moving target, and has areas which are still
being actively developed (and changing daily).

Also, you almost certainly do not want IMP 2.3.6; the current
development-branch version is 2.3.7 and is available only via
CVS. You will also need the CVS version of Horde and of Turba.

In other words, keep in mind that IMP 2.3 is the development version and is unstable and unreleased code; while there are
certainly sites using it regularly, there are just as
certainly areas of the code which are still changing and which
may not function as you expect (or at all).

Actually, I want to replace the existing imp with either the new imp or twiggi, but not disturb the existing mail.

But I do want http://myesmith.com/webmail to point to the new scripts
